Every leader has faced the challenge of subpar performance within their team. What causes these issues? What steps can be taken to improve the situation? It’s common for leaders to take team setbacks to heart, and perhaps they should.
To lead effectively, comprehending the reasons behind underperformance is crucial. Once these issues are identified, leaders can implement solutions. Additionally, organizations of any size should not only focus on failures but also strive to uncover opportunities for advancement, fostering a culture of continuous improvement.
This article will share insights for leaders to pinpoint the root causes of poor performance and propose methods to address these challenges. The guidance provided can also be applied to ongoing improvement efforts for any leader aiming to inspire success.
My Journey of Leadership
Having served for 16 years as a British Army Officer, I had the privilege of leading remarkable individuals both in and out of operational settings. Yet, like any organization, there were days when performance faltered. Not every plan unfolded as intended, and underperformance was not uncommon.
I have previously discussed my authentic leadership style, which underscored the importance of understanding those I led. In my experience, whether working with soldiers or any other professionals, I identified three primary reasons for performance issues. The deeper your understanding of these reasons, the more effectively you can enhance performance as a leader.
Reasons for Underperformance
No one wakes up intending to fail at their tasks. It’s essential to consider the context of poor performance, whether it’s a persistent trend or an isolated incident. For leaders to drive improvement, they must first grasp the underlying causes of underperformance.
Throughout my military career, I discovered three main factors that could contribute to underperformance. Sometimes, only one of these factors is at play; often, it’s a combination of all three:
- Lack of Competence: Individuals may not possess the necessary skills, experience, or training.
- Lack of Support: They might not have access to the guidance, resources, or direction essential for success.
- Lack of Willingness: Motivation, inspiration, or personal investment may be lacking, often due to ineffective leadership or personal challenges.
The British Army employs a framework known as 'Fighting Power' to achieve operational success. This model emphasizes the balance of three critical components: Conceptual (Ways), Physical (Means), and Moral (Ends — the will to fight). These concepts align seamlessly with the reasons for underperformance identified above.
The foundation of success is clear: individuals must be competent, supported, and willing to fulfill their roles effectively.
Driving Performance Improvement
Once a leader identifies why performance is lacking, they can devise a resolution. Fortunately, understanding the reasons behind underperformance can be straightforward. A proactive approach to identifying potential failure points through engaged leadership fosters a culture of learning, improvement, and success.
The following questions, while not exhaustive, can guide leaders when assessing why an individual or team may be struggling. If the answer is 'no', it’s imperative for the leader to find a way to change it to 'yes':
- Are they competent?
- Are they adequately trained?
- Do they possess the necessary skills?
- Do they have the required experience?
- Are they knowledgeable about the task at hand?
If any of these questions receive a 'no', there are steps a leader can take to address the identified issues. With a clear understanding of the competence gaps, a targeted development plan can be crafted.
Competence Development: If your team lacks competence, consider retraining, redefining roles, or bringing in more experienced individuals. Alternatively, you may want to simplify tasks to make them more manageable and build your team's experience over time.
Support Framework:
- Do they have the necessary resources?
- Are they receiving clear guidance from leadership?
- Is there adequate mentoring and support?
- Do they have the right information and direction?
If the support provided is misaligned with the task or the team's level of competence, poor performance is inevitable. Leaders must set realistic expectations and actively support their teams to succeed. Time spent clarifying goals and offering assistance significantly contributes to team success.
Motivation Factors:
- Are team members motivated?
- Do they feel valued and satisfied in their roles?
- Are they invested in the task's outcome?
- How might personal circumstances be influencing their performance?
If team members lack motivation, do not feel engaged with their tasks, or have low morale, their performance will likely suffer.
Conclusion: Fostering a Supportive Environment
It’s essential for individuals to feel valued, respected, and empowered. Those who are compelled to work will only do the bare minimum, while those who are inspired will consistently exceed expectations.
In the British Army, the 'moral component' of leadership plays a significant role. If a soldier faces personal issues, such as relationship troubles or financial stress, their performance can be severely impacted. Often, welfare, medical, and disciplinary concerns intertwine, with one triggering another.
By developing a deeper understanding of team members and their personal challenges, leaders can cultivate a motivated and willing environment.
